Work messages are not controlled by a stronger promise to “stay focused.” They require availability rules. If every channel might contain an emergency, every channel invites continuous monitoring.
A practical protocol
- Define what genuinely counts as urgent.
- Choose one route for urgent contact.
- Agree on a normal response time for everything else.
- Schedule windows for ordinary messages.
- Leave a re-entry note before each window.
A notification is already a switch
In a laboratory experiment, notification sounds and vibrations disrupted performance on an attention-demanding task even when participants did not pick up the phone. This does not measure every workplace, but it supports testing a period without nonessential signals.
Keep alerts only for an on-call route, important contacts, or events where delay causes a real cost. Define “urgent” through consequences: what happens if the reply arrives in an hour?
Match response windows to the role
An analyst may check after a long block. Customer support will need shorter intervals. A manager may need an escalation route owned by another person. The right schedule comes from acceptable delay, not from a fashionable timer.
Ask:
- when do people actually expect a reply;
- which requests cannot wait;
- how much uninterrupted time does the main job require?
Test the arrangement for a week. If real emergencies are missed, shorten the interval. If emergencies are rare but chat remains open all day, strengthen the boundary.

This reduces the work of reconstructing context. If the task itself is vague, first find the first workable step.
Give the response window an ending
Process items that block other people first, then quick decisions. Convert messages that require substantial work into tasks instead of keeping the conversation open until the work is complete.
